Stitch Fix CEO Katrina Lake on Her Key to Business Success

Years before becoming the founder and CEO of Stitch Fix, Katrina Lake had a vision of a unique future for buying clothes. She pictured a sort of hybrid between a museum and a wedding registry destination. Shoppers would enter a store to find not racks of clothes, but beautifully merchandised displays of mannequins doing day-to-day things — getting drinks with friends, helping kids with homework, going to work — and then use some sort of a digital wand (this was pre-iPhone) to scan their favorite outfits. Store associates would pull the relevant items (in proper sizes, of course) from a warehouse and have them ready and waiting in a fitting room for each shopper, along with shoes and jewelry recommended for them based on their outfit selections. It’s not quite Stitch Fix, but this ahead-of-its-time idea was a preview of the high-tech fashion company that Lake would go on to launch and lead.

“What [that idea] created for me was a feeling that today’s retailers are probably not going to be the future,” she tells us. “I just felt like if you wanted to be part of the future, you were probably going to have to create it — and it probably didn’t already exist.”

Today, Stitch Fix — a personal styling service that puts curated clothing deliveries (AKA “Fixes”) at your doorstep based on an online style and sizing profile — is up and running as the fashion future Lake ended up creating… and it’s more than just up and running. When the company went public in November 2017, it was valued at over $1 billion, according to Fortune.

Like most startups, Stitch Fix had humble beginnings. Lake, who’d started college with ambitions of being a doctor and ultimately pursued retail and restaurant consulting (for the record, she took the MCAT), got the wheels in motion for the company while she was a student at Harvard Business School. She looked at business school as an opportunity to gain credibility and focus on getting a business off the ground. By her second year at HBS, Lake was purchasing apparel from local Boston boutiques — on a credit card with a six thousand dollar limit — and distributing style profiles to new acquaintances in Boston, who could then choose to purchase or return the items she’d bought. During this period, she tested the Stitch Fix concept and worked out the kinks. Among other things, she learned that it was better to provide people with fewer options in what would ultimately become a Fix than to overwhelm them with tons of items.

By the time she graduated from HBS in May 2011, Lake had started shipping Fixes out of her apartment — 29 the first month, then 35, then 110 — and had secured an investment from Steve Anderson, who is also known for early investments in Instagram and Twitter. That summer, she moved the business back to her hometown of San Francisco, where once a week, the entire company teamed up (CEO and all!) to get Fixes out the door of a 1,100 square-foot office space until they could bring on a dedicated shipping team and warehouse.

It was the company’s organic growth that tipped Lake off to the fact that she was really on to something. “People loved it; people really wanted it,” she says. “People waited sometimes 60 or 90 days for it. I could really get confidence from the experience that people were having, and that was very calming.” While securing investments was often a challenge, it was this customer engagement that kept Lake going and Stitch Fix growing.

Aside from the value of a good team and the importance of finding opportunity in adversity — while the company’s IPO didn’t go quite as planned last year, the CEO says “we did it the way that Stitch Fix would do it, and I’m really proud of that” — Lake’s number-one key to success in business can be summed up in one word: confidence.

“How can you be shamelessly comfortable with reaching out to find the best people, to get help, to look for mentors?” she says. “The worst that can happen is somebody says no. The more help and the more smart people you can surround yourself with and the more inspiration you can get, the more you have to gain.”

The confidence to actively seek out mentorship is especially important for young female professionals, given the lack of women in top management and CEO roles. Young women, Lake says, need to go out and find more experienced leaders on their own. Fewer women in top jobs means that time can be limited, and boss ladies who might be happy to help support potential mentees just don’t have the bandwidth to make those connections themselves.

As for the lack of gender parity at the CEO level, Lake says she feels both “very proud” of and “a lot of responsibility” because of her leading role at Stitch Fix. While the structure of the whole system is predisposed to favor men — women are extremely underrepresented at venture capitalists firms, as well — she also sees a unique opportunity as a female CEO.

“As a woman, I had to do more with less,” Lake says. “I’ve had to look at problems with a fresh perspective. I started from scratch in a lot of ways. I didn’t have a good-old-boys network to pull from when I was growing my team.”

Home decor and wellness creator Kelly Marcelo always wanted to be her own boss. “I never really wanted to have a job where I wouldn't be in control,” she says. She started a wedding photography business in college, added a photo booth rental business, and launched a t-shirt business with her brother. Don’t Wait for Perfection. In the first month of launch, Kelly’s goal was to post three times a day. “I was really trying to focus on getting as much out there at first, but then also being able to get that information to see what worked with people,” she recalls. That market research allowed her to build an audience, learn what her audience craved, and focus on the wins. “It was very intense at the beginning, and then I eased back. I'm like, ‘Okay, let me breathe, because it was not sustainable at all.’”

Refine and Strategize. To avoid burnout, she slowed her pace and stepped back to focus on the bigger picture. “I didn't pressure myself once I was on solid ground. I decided to focus more on refining the content, making it for the fun of it, and focusing on the strategy part.” Step back and analyze your learnings and decide how you want to move forward and grow.

Invest in Your Growth. Kelly joined a business accelerator for underrepresented creators in the middle of her journey that proved to be a smart strategic move. “I feel like that changed the whole course of where I am now, because once I was able to get support from them and talk to people directly after the program, that's when I got my biggest brand deal.”

Be Brave. “For me, it was recognizing that the fear was always going to be there,” says Kelly. “If you want to live a creative life, you're going to have to do something that's scary, and it's probably going to require steps that you don't want to take. For me, being on camera was very scary.” Growth happens outside of your comfort zone. Challenge yourself to take on moves that push your boundaries and help you develop new skills. Remember that being brave doesn't mean being fearless. It means acknowledging your fears but choosing to move forward despite them!

10 Unexpected Lessons I Learned From A Career Coach

My first career out of college was as a matchmaker. Not exactly something you get a degree in (I studied musical theatre and psychology at NYU), but fate had a different plan for me. But ultimately, I found my purpose at 21: making meaningful connections would be a theme throughout my entire career — up to my current role at Liminal.

After 5 years, I transitioned from my role as cupid, to fostering connections at a larger scale as a community builder — building social clubs, organizing retreats and conferences, then launching my own tech companies in the self-development space. A few years ago, I worked on a platform inspiring women to open their homes for group coaching and workshops. But, the moment the world shut down during the pandemic, so did my company.

My team and I worked around the clock to keep the lights on, and 9 months later, with two weeks of payroll left, we raised $3.5 million in venture funding. To add to the whirlwind, I also went unexpectedly viral on LinkedIn with my first ever post reaching 20 million views. All of this happened in 30 days. The pendulum swung so fast from almost heartbreak to exhilaration it left me feeling emotionally whiplashed. I was running on fumes, at the starting line.

Enter a career coach.

Serendipity led me to this career coach. It felt like fate — within just two days, his name came up in conversations with four different people.

I cried after our first session. I suddenly didn’t feel alone in all the responsibility I was carrying as a solo founder.

3 years later and we’re still working together. He helped me through the pandemic, my company pivot, and navigating difficult conversations with my team. He’s built up my confidence, and reminded me who I am and my worth in moments I felt lost. He’s held me accountable to my vision and taught me how to make decisions with clarity and ease.

The lessons he’s taught me have turned me into a leader and person I am proud of. Before I started working with him I was a young woman, navigating imposter syndrome, playing the role of what I thought a leader should look like. Today I carry a quiet strength and confidence as the leader I was meant to become.

Is a career coach really worth it?

I believe everyone needs and deserves a career coach.

We spend 1/3 of our lives at work — sometimes more — and usually don’t have formal guidance on how to navigate our transitions and limiting beliefs throughout.

I'm often asked about the difference between a therapist and a coach, and how to choose between them. My simplest answer is that therapists focus on how your past has influenced your current situation, while coaches guide you from the present to where you want to be in the future.

Here’s a non-exhaustive cheat sheet to know if a career coach is right for you:

  • You’re unhappy with your current job but have no idea what you would do next.
  • You're navigating limiting beliefs in your current role that are holding you back.
  • You struggle to accomplish goals that you care about.
  • You are navigating a challenging situation with a coworker.
  • You want to develop yourself as a leader, either in your own company or within your organization.
  • You want to discover your purpose to make the most of your time on this planet.

What should you expect from a career coach?

I remember my coach telling me early on that a leader is anyone who can share a vision of the future that’s so inspiring, someone wants to follow them there. With this definition I see us all as leaders — whether in the traditional, professional sense or simply in leading our own lives and being in relationships with others.

While I can't predict what every career coach can offer, here are the 10 lessons that completely changed the way I lead, plus 10 questions you can use to reflect and integrate these lessons into your daily life:

  • Realize that becoming a leader is a fast track to personal growth

1. Trust is built in a context of care

Whether it’s with people you work with, or in your personal life, make what you care about known — needs, wants, desires, values. You can’t expect someone else to know them if you don’t clearly communicate them. And, make sure you make it known that you want to know theirs, too.

2. Riots start in the stands

There are 2 types of people: the people on the field, and the people in the stands. Find the people who want to be on the field with you. Rolling up their sleeves and doing the work — this might be at work in the trenches of your start up or in a romantic relationship. You won’t get far if you’re on the field alone surrounded by people in the stands.

3. We live in a mirroring reality

Our external reality is a projection of our inner reality. When we offer kindness and compassion, we receive kindness and compassion. When we offer criticism or judgment, we receive that, too.

4. Curiosity is the emergency break to judgment

If your “mood elevator” is falling, curiosity is the fast track to lift it. In these moments, you can say something like: I notice I’m being judgmental, I wonder what that’s about? Then start to list things that have come up for you that you’re reacting to. Maybe you spent a little too much time on social media, or a colleague cut you off while you were talking and suddenly you’re in a reactive state. This is human. Use curiosity to get back on track.

5. Clarity is kindness.

Being clear and direct with others is a way to show respect and consideration. Ambiguity can create stress and uncertainty, but when we are clear we give others a sense of stability. This is a form of kindness. And if you feel unclear, communicate that and see where it goes.

6. Being someone’s fan is > anything else.

Sadly, we live in a culture where people get more attention for spewing their criticism at each other publicly than when we lift each other up. Seeing people tear each other down, whether it’s on social media, in relationships, or during meetings breaks my heart. Especially, when I’ve seen without fail, the positive impact offering admiration and support has on someone’s confidence and overall growth.

While I don’t blame people for the system that has normalized this behavior, I urge us all to do what we can to break free from it and do the inner work to heal our insecurities and fears, and celebrate each other’s unique gifts.

7. You can’t work harder for someone than they can for themselves.

“Help 49%” is something a mentor said to me a long time ago. As a leader, I’ve learned this time and time again. You can’t want something for someone that they don’t intrinsically want for themselves.

This applies to every type of relationship we have, both professionally and personally. You can’t help someone until they decided that growth is their priority. It’s up to you if you want to stick around patiently during that time or move on.

8. Love is allowing the other person — and yourself — to be whole.

This one really is about accepting and seeing people for who they are, not what we want them to be. As a leader, I try to see each person I work with as a whole, unique being and accept them fully as that person. Which means it’s my job to make sure I am not projecting onto them the person I want them to be as they grow.

The root of this wisdom lies in attachment theory, and while this line of thinking is usually strictly applied to romantic relationships, I think it’s useful for all relation aspects of our lives.

9. If you need to win every fight, then you’ll be surrounded by people who are always defeated.

I often say the only competition anyone should be in is with themselves. The ego trap I’ve seen many people fall into, when choosing a romantic partner or building out their team, is subconsciously choosing people they can feel important or powerful around versus challenged by.

10. People need to be pointed to their own resiliency.

It’s fascinating to me how easily people forget their own capacity and strength. We have and continue to overcome a great deal as humans in this lifetime.

As a leader and friend, I've learned how important it is to remind people of their proven ability to bounce back, adapt, and recover from challenging situations or setbacks. As someone who’s worked with a therapist for decades and is professionally embedded in the mental health space, I initially underestimated the transformative power of a career coach.

However, my experience has been nothing short of revelatory, upgrading every facet of my life. My coach has been instrumental in helping me create a life I’m excited to wake up to. This journey was the catalyst for founding Liminal — the company I now head up – because I understand how hard it is to find the right coach at the right price point. Motivated by my own experience, I built the bridge, ensuring others could also access this life-altering guidance.

"Ultimately I could love myself, or I could just be like, 'Here I am,'" Claudia Jessie says. "Most of the time, none of us know what we're really doing anyway. So I think I'm just letting go of any attachment of trying to feel confident."

"You should be confident because everybody loves you," Hannah Dodd counters. "Everybody's obsessed with you! I think, if you surround yourself with the right people as well, like my friends give me confidence, the right people, like your team and you guys."

"'How are you so confident to be so different?' I say at one point to Eloise," Jessica Madsen says. "And when I read that in the script, it was just like [how] I feel about you, and I really mean it...I remember saying it and really feeling like that was 100 percent true from me to you, [Claudia]."

The love is totally reciprocated, and when I ask what the three women would write in their own Lady Whistledown column, Claudia hypes up Jessica's love of music.

"I love music. I love making playlists," Jessica says. "I went through a little stage where Spotify was my everything. I wanted to be a DJ."

"You'd look great as a DJ," Claudia adds. "I don't know your DJ'ing skills yet, but you'd look amazing behind the deck like that."

Hannah adds that they talk a lot about their dogs, and books. "I do love books," Claudia, who just finished Travis Baldree's Legends & Lattes, agrees. "I'm a big reader. Basically I like things that don't mean I have to leave the house. I could talk about the inside of my flat thoroughly. I could write about that, my four walls."

Bridgerton season 3 opens after Eloise's discovery that Lady Whistledown is actually her best friend Penelope Featherington. The middle Bridgerton child has had to keep it a secret all this time, and Claudia Jessie admits she's a good secret keeper, just for a different reason: "I'm good because I forget them immediately," she says.

"I'm like the grave," Jessica Madsen promises.

"I wouldn't say I'm a grave," Hannah Dodd adds. "I just have a group of people that I'm like, 'They don't count.' I will not tell anybody. But like, except for these...one or two very trustworthy people."

In the show, multiple characters' trust in one another is threatened — learning about Penelope's secret identity challenges Eloise's trust in Penelope, and Colin's remarks that he'd never court Pen threaten her trust in him. While we see these relationships evolve in unexpected ways, we also see new sides to characters we thought we knew. Namely, Cresside Cowper.

"Other than, obviously the really sad passing of the Bridgerton dad, Eloise comes from an incredibly sheltered, privileged, happy, nourishing environment where they can all be themselves," Claudia says. "So I think it is really important to see just how different it is [from the Cowper household], cause it also informs us a bit more about how difficult the situation is for Cressida and why she might be colder or a bit closed off."

"[She's] very lonely as well," Jessica adds. "She's got nobody. Not her mum, and definitely not her dad. It's opposite ends of the spectrum."

And while season 3 of Bridgerton is just about to debut, Jessica Madsen, Hannah Dodd, and Claudia Jessie already have dreams for Bridgerton season 4.

"I'd love for Eloise to get political, do you know what I mean?" Claudia says. "I'd love that because there's so much room for Eloise to go there."

"She could be the first Prime Minister!" Jessica chimes in.

"I don't know for Francesca," Hannah says. "I'm so excited to see what the writers come up with. I just hope she steps into herself a little bit more and kind of goes after things that make her happy, and knows that she's deserving of that. But I'm new here. So, like anything they give me, I'm gonna be happy with."

Brit + Co: We've talked so much about books, what are you all reading?

Claudia Jessie: I just finished a book called Legends & Lattes by Travis Baldree. And it literally says on the cover "Low stakes, high cozy vibes"...It was beautiful. Really comforting. It was like a big hug.

Hannah Dodd: I'm reading Yellowface at the moment, and I just finished Lessons in Chemistry. The Seven Husbands of Evelyn Hugo [was] good. And that really took me a while to find another book that filled that hole.

Jessica Madsen: I have Dopamine Nation...I love audio books. So I actually have Viola Davis reading to me every night her autobiography, which is amazing.

B+C: What music is on repeat for you at the moment?

CJ: I'm listening to a band called Say She She. They're like three sexy, beautiful girls doing like funk, disco pop. Beautiful, cool stuff. And they're really, really cool.

HD: I'm less cool and very generic. Beyonce's new album and Ariana Grande's new album, and I'm obsessed with Noah Kahan at the moment as well.

JM: I'm a mixed bag. I've got a lot of different stuff that I love. Yeah, I've, I've been listening to a lot of Fat Freddy's Drop cause they've got a great summer vibe. Two Feet I really enjoy...I like jazz. Disco.

B+C: Bridgerton is our next watch, what's the last thing you binge watched?

CJ:Barry, which I think is the best comedy that's ever been written, ever. I know I'm gonna re-watch it as well cause it's just unbelievable. The amount of respect they show that comedy is so beautiful.

HD: I haven't binged anything in a while, but I'm really excited to watch Ripley. And I think the last thing I binged was One Day as well, which left me heartbroken.

JM: I just binge watched — I say binge gently — Yellowstone, so I want to be a cowgirl now, really badly. I want to live in denim for the rest of my life, in cowboy boots, badly. And then I just I always put Schitt's Creek on. I've watched it 10 times now, which is embarrassing. I love it. We need laughter. We need fun.

B+C: What's on your summer 2024 bucket list?

JM: I would love to get on a beach. I wanna be on a beach for a bit and just feel the sand and the sea.

HD: I'd just like to get through this part of my life, which is quite exciting and new for me and I don't know. I wouldn't say no to a beach either.

CJ: Just a load of iced coffees. That's great when that season comes around, you can have iced coffee. That's like my favorite cause I kid myself into thinking it's not the same amount of caffeine as a hot coffee, so I'm like 'I can have three!' and then I'm rattling.
